When the cinema lights dim and the first images flicker across the screen, the magic begins. We dive into foreign worlds, experience breathtaking adventures, and let ourselves be enchanted by spectacular special effects. But what we see is just the tip of the iceberg – the result of months of meticulous work by countless specialists behind the scenes.

To better understand the complex machinery of film production, we’re embarking on a special journey: We’ll follow the creation of a fictional fantasy adventure film titled “The Daughter of the Sea.” In this imaginary project, a young woman transforms into a mermaid – a story that will help us explore the various departments of film production in vivid detail.

The Directing Department: Where Vision Meets Reality

The heart of every film production beats in the directing department. This is where the book becomes real-life steps, where creative ideas and dreams transform into concrete instructions. The director is the creative compass guiding all other departments to their vision. But contrary to what many think, the director doesn’t stand alone – an entire team of specialists work to turn artistic vision into reality.

In our fictional underwater fantasy film, the directing department would face a particularly complex challenge: the protagonist’s transformation scene. While the director develops the emotional and visual design of this magical transformation, a sophisticated system of assistants would enable its practical implementation.

The First Assistant Director (First AD) – essentially the conductor on set – would coordinate the entire process. This means not just keeping an eye on the shooting schedule, but also harmonizing the needs of all departments: How long does makeup need for the transformation effects? When does the underwater tank need to reach the perfect temperature? How many takes are possible before the special effects need to be renewed? And many, many more.

Meanwhile, the Additional Assistant Directors would handle the coordination of extras – in our case, an entire swarm of sea creatures. They ensure that every background actor knows exactly where to be and what to do. This presents a special challenge for underwater shots, where normal communication isn’t possible. In our example, even training instructors need to be present in addition to the Assistant directors.

Script Continuity plays an often overlooked but absolutely central role. This position requires an almost photographic memory and meticulous accuracy. Every detail of the transformation must be documented: How many scales are visible in each scene? What’s the exact position of the hair underwater? Which hand touches the transforming skin at what moment? All these details must seamlessly match later, even though the scenes are shot over several days and not in chronological order. They ensure the documentation of what happens on set and watches from a combo further from the set. In modern times, they can take pictures with their phone or Screenshots. This helps them to communicate with set decorators or costume and make-up experts.

Long before the first slate claps, the casting department begins its work – a department whose importance is often underestimated. This is where decisions are made that can significantly influence a film’s success. Perfect casting can turn a good script into a great film – wrong casting can doom even the best screenplay to failure.

For our fantasy film, the task would be particularly challenging: The lead actress would need to deliver not just a convincing acting performance but also be an excellent swimmer. She needs to be capable of performing complex emotional scenes underwater while working with technical equipment and special effects makeup. The Casting Director would work closely with the director and various movement coaches to find the perfect combination of acting talent and physical abilities.

But that’s just the beginning. A film needs more than just main actors. The Casting Associates would simultaneously search for actors for all supporting roles. In our case, perhaps a wise sea hermit, competing mermaids, or a human love interest. Every role, no matter how small, must be filled with someone who fits the film’s vision.

The coordination of extras becomes particularly complex. Our underwater world would require dozens, perhaps hundreds of extras – all with special abilities. The extras coordination would need to find experienced swimmers and dancers capable of moving harmoniously underwater. They must be able to execute complex choreographies while wearing elaborate costumes and possibly being restricted by scuba gear or other breathing apparatus.

In our example we did not particularly integrate child actors and actresses but those castings and shooting days are even more complex because young talent has special protective rights and needs. Often, children directors or pedagogues are present on set to ensure children are not harmed in any way – physically and mentally.

The visual implementation of a film lies in the hands of the camera and lighting department – a fascinating area where technical expertise and artistic intuition must work hand in hand. The Director of Photography (DoP) develops the film’s visual language together with the director: What mood should be conveyed? How do we use light and shadow? Which camera movements best support the story? What camera frame and setup (cadrage) should be used? In which speed should the camera record (frame rates)?

For the underwater shots of our fantasy film, this would present a special challenge. Water not only dramatically changes light refraction but also poses practical obstacles. The camera team would need to work with specialized underwater equipment – waterproof housings for cameras, special lenses that account for light refraction in water, interchangeability for data sources like SD cards, and of course, the necessary experience to handle it all.

The Underwater Camera Operator would need not just excellent camera knowledge but would also have to be an experienced diver. Working underwater requires absolute precision: shaky camera work can not only ruin the shot but, in the worst case, also compromise safety.

The Grip team – responsible for all camera movements – faces the task of installing rail systems and cranes underwater. How do we ensure the camera can follow the transforming protagonist? How do we achieve spectacular sweeps through our underwater world? Every movement must be precisely planned and executed with absolute safety.

Lighting becomes particularly complex. The Gaffer (Chief Lighting Technician) and their Best Boys/Girls must create a magical underwater world – with very practical means. Waterproof LED panels must be positioned to simulate natural sunlight breaking through the water’s surface. At the same time, the lighting must be set to support later visual effects. A misplaced light source can cause major problems in post-production.

Additionally, those technical departments often need very knowledgeable electricians in order to react to broken gear or cables to ensure the safety of all crew.

When a film truly captivates us, we rarely think about the sound – and that’s actually the biggest compliment for the sound department. Good film sound is like good makeup: it works best when you don’t notice it. Yet sound often makes at least up to 50% of the cinematic experience.

In our underwater fantasy film, the sound department would face extraordinary challenges. While on land, the Production Sound Mixer and their team capture every dialogue, every footstep, and every rustle, this is practically impossible underwater. Nevertheless, the team would work tirelessly to capture all possible underwater sounds: the bubbling of rising air bubbles, the muffled rumble of underwater currents, the crystalline ringing when sunbeams break through the water’s surface.

The real magic happens in post-production. Here, Sound Designers and Foley Artists would work together to bring the underwater world to life. What does it sound like when human skin transforms into shimmering scales? The Foley Artists would experiment – perhaps with the sound of ice cubes in warm water or the gentle rubbing of seashells. For the movements of the mermaid’s tail, they might drag silk through water or use special swim fins.

The Sound Designers would mix all these individual sounds with electronically generated tones to create a complete soundscape. They must also consider the physical properties of underwater sound: sounds behave differently underwater, become more muffled, take on a different quality. Even human voices need to be adjusted accordingly – after all, the audience should believe this underwater world is real.

The Costume Designers would spend months working on prototypes, testing different materials, and collaborating with special effects experts.

The mermaid costume would need to meet multiple technical requirements: it must look elegant underwater while remaining practical for the actress. How can she move in it? How quickly can she change between takes? How does the material behave after hours in chlorinated water? The costume designers would need to create multiple versions of the same costume – some for transformation scenes, others for underwater shots, and still others for “dry” scenes.

The Wardrobe Supervisors on set would have a particularly responsible task. They must not only maintain the elaborate costumes and prepare them for each take but also be able to react quickly. Between underwater shots, the lead actress must immediately be wrapped in warm bathrobes. Each costume piece must be specially cleaned and maintained after shooting so it looks perfect again the next day.

The costumes for supporting actors and extras also require special attention. How do we costume dozens of underwater creatures so they look interesting individually while remaining harmonious as a group? How do we ensure the costumes don’t float up or get tangled underwater?

How can we design the transformation to be convincing even in close-up?

Work would begin long before actual filming starts. Countless tests would be needed to try different materials and techniques. Silicone, latex, special water colors – each material behaves differently underwater. The team would also need to work closely with the VFX department, as some effects would be added digitally in post-production. Where does practical makeup end and where do digital effects begin?

The regular makeup artists face the challenge of maintaining the characters’ “human” aspects under extreme conditions. Waterproof makeup must withstand hours of underwater filming. Wigs must be treated to look and move naturally underwater. Even the smallest details – like the lead actress’s eyebrows – must be waterproof yet appear natural.

During filming, the makeup department’s workday often begins many hours before the first “Action!” Applying special effects is a time-consuming, precise process. At the same time, the team must be constantly ready for corrections and adjustments. Water, light, and movement can have unpredictable effects on makeup.

The Unit Production Manager coordinates daily operations on set. For underwater shots, this means particularly precise planning: How long can performers stay in the water? When must breaks be scheduled? How do we coordinate different departments when normal communication isn’t possible underwater?

Production Assistants are the invisible helpers keeping everything running. They ensure each department has the information and resources it needs. They coordinate transportation, distribute updated shooting schedules, solve small problems before they become big ones. For our water project, they would also need to constantly have towels, bathrobes, and warm drinks ready.
